The evolutionary fitness argument in “worse is better” is a specific case of a broader phenomenon economists call path dependency: early adoption of a technology creates switching costs and network effects that entrench it regardless of whether superior alternatives emerge.
The QWERTY keyboard is the canonical example. The layout was designed in the 1870s partly to prevent mechanical typewriter jams by slowing down fast typists. The mechanical constraint it solved disappeared with electric typewriters and then computers entirely. The Dvorak keyboard, introduced in 1932, offers meaningfully better typing ergonomics by most measures. QWERTY persists because trained typists, keyboard manufacturers, and software systems form a network where switching costs are purely social — relearning, retraining, replacing habits — but those costs are real enough to defeat a superior design for nearly a century and counting.
VHS vs. Betamax follows the same logic. Betamax had superior picture quality and audio; VHS had longer recording time, marginally lower cost, and got to more rental stores first. Once video rental stores began stocking predominantly VHS — because more customers had VHS players — customers had an incentive to buy VHS players, which led stores to stock more VHS. The network effect locked in the inferior format. Gabriel’s observation that “users have already been conditioned to accept ‘worse’” played out on retail shelves.
The modern live case is Android vs. iOS. Android, as an open platform available across hundreds of manufacturers at every price point, holds roughly 72% of the global smartphone market as of 2026. iOS holds 28% globally but a larger share of the premium segment and a disproportionate share of revenue per user. The dynamic is recognizable: the more open, more fragmented, less controlled platform achieved greater adoption through availability and price accessibility. iOS retained the users willing to pay for the more complete, more polished, more controlled alternative. Neither has displaced the other, which itself reflects a nuance Gabriel underappreciated — the “right thing” can survive and even thrive in the market segments where its attributes are valued most. The split is not winner-take-all.
Organizational Design: Single Responsibility in Teams and Institutions
The Unix “do one thing well” principle has been applied directly to organizational design, particularly in the context of bureaucratic and corporate structures. The argument is structural: an organization with a narrow, clearly defined mandate and clean interfaces to other organizations (clear input/output contracts, defined scope boundaries) will be more effective, more accountable, and easier to reform than one with sprawling, overlapping responsibilities.
The failure mode of violation is visible in large bureaucracies: agencies that accumulate responsibilities over decades, whose mandates overlap with other agencies, and whose organizational interfaces are poorly defined exhibit the same pathologies as monolithic software — hard to change without breaking other things, impossible to replace piece by piece, and impossible to hold to account because responsibility is diffuse. The analogy is imprecise (organizations involve humans with interests, not just logic), but the structural critique maps.
The inverse — the single-responsibility team — is the stated design goal of Amazon’s two-pizza teams, Spotify’s “squad” model, and the broader agile organizational movement. Each team owns a specific product or service end-to-end, has clear boundaries with other teams, and can be held accountable for its domain. The organizational principle mirrors the software principle because, per Conway’s Law, it has to.
Urban Planning: Jane Jacobs and the Composability of Cities
Jane Jacobs, in The Death and Life of Great American Cities (1961), made an argument about urban vitality that is structurally parallel to the Unix philosophy, though she arrived at it from observation of neighborhoods rather than from any engagement with computing.
Jacobs argued against the dominant urban planning ideology of her era — large-scale master-planned developments, separated land uses, superblocks, towers in parks — and for the organic complexity of mixed-use, fine-grained, diverse urban fabric. Her four generators of urban diversity: districts must serve more than one primary function; blocks must be short; buildings must include a mix of old and new; density must be sufficiently high. The emergent vitality of a working neighborhood, she argued, comes from the interaction of many small, different actors — shops, residences, institutions, workplaces — each doing their own narrow thing, composing into something no planner could have designed top-down.
The parallel to Unix is not exact — Jacobs was describing emergent order in complex human systems, not compositional design in engineering systems — but the structural argument is recognizable. The top-down master plan is the monolithic program; the mixed-use neighborhood is the toolbox of small composable pieces. The planner who designs every use and clears away the “chaos” of organic development produces the urban equivalent of a program that does everything: impressive in specification, brittle in practice, unable to adapt to uses the designer didn’t anticipate.
The “Right Thing” in American planning — the Moses model. The dominant approach to American urban development from the 1930s through the 1970s was the antithesis of Jacobs: top-down, comprehensive, monolithic. Robert Moses, who controlled vast public works authority in New York for decades, epitomized it. His urban renewal projects of the 1950s replaced fine-grained mixed-use neighborhoods with towers in superblocks — tall residential buildings isolated from the street grid, surrounded by open space that severed them from the surrounding city fabric. The old streets, small businesses, and sidewalk activity were demolished as “blight.” The new designs were correct-by-specification but failed in practice: they concentrated poverty, eliminated the informal surveillance and economic activity of active streets, and produced environments that residents and visitors experienced as unsafe and alienating.
Pruitt-Igoe in St. Louis — 33 eleven-story towers on a superblock, completed in 1956 — became the national symbol of this failure. It was demolished dynamite by dynamite between 1972 and 1976, barely 20 years after completion. Cabrini-Green in Chicago followed the same arc: a model of correct planning in its original specification, demolished beginning in 2000 after decades of dysfunction. The Cross Bronx Expressway, Moses’s highway carved through a densely populated Bronx neighborhood in the 1950s, destroyed tens of thousands of homes and accelerated the collapse of surrounding neighborhoods for a generation. Each of these projects was technically complete, well-specified, and internally consistent. Each failed because it could not adapt to the uses that weren’t anticipated in the plan.
The “Worse is Better” in American planning — organic accumulation. The neighborhoods that have remained vital over decades tend to be the ones that were never fully replanned: Greenwich Village in Manhattan (Jacobs’s own neighborhood, which she successfully defended against Moses’s proposed Lower Manhattan Expressway in 1962), the French Quarter in New Orleans, the Back Bay and Beacon Hill in Boston, Capitol Hill in Seattle, German Village in Columbus. These are not pristine examples of intentional design — they are accumulations of buildings from different eras, mixing uses that strict zoning would separate, with short blocks and active street frontages that generate the informal activity Jacobs described. Their apparent “disorder” is, in her framing, complex order that emerged over time rather than being designed in.
The contested middle — New Urbanism. The New Urbanism movement of the 1980s and 1990s attempted a synthesis: design the composable neighborhood from scratch. Seaside, Florida, designed by Andrés Duany and Elizabeth Plater-Zyberk beginning in 1981, is the landmark example. It applies Jacobs’s principles — short blocks, mixed uses, walkable scale, buildings fronting streets with minimal setbacks, rear alleys to hide cars — as a deliberate architectural code rather than organic accumulation. The result is a town that functions much as Jacobs would predict and has been widely influential on subsequent planning. The Congress for the New Urbanism, founded in 1993, codified the approach into a formal movement.
The critique of New Urbanism from the Jacobsian perspective is the same one Gabriel leveled at attempts to build the “right thing” by specification: a designed neighborhood is not the same as an evolved one. Seaside’s strict architectural code, which produces its visual coherence, is also a constraint on the diversity of building age and character that Jacobs identified as essential to genuine urban vitality. It is a planned approximation of organic order — impressive, walkable, and pleasant, but debated among urbanists as to whether it achieves the thing it imitates or merely resembles it.
Houston as the edge case. Houston is the only major American city without traditional zoning, making it the closest real-world analog to an OS without enforced modularity rules: the market decides what goes next to what. The result is genuinely mixed — in both senses. Organic land use has produced unexpected adjacencies (a nail salon beside a metal fabricator beside a townhouse development) and has enabled Houston to build substantially more housing per capita than comparably large cities, keeping housing costs lower. It has also produced sprawl, car dependence, and a pattern of development that has made the city catastrophically vulnerable to flooding by paving over prairie that would otherwise absorb stormwater. The absence of top-down rules enabled composability and flexibility; it also removed constraints that exist for structural reasons, not just ideological ones.
Jacobs’s critics have their own parallel to the Unix philosophy’s critics: composability at scale can produce incoherence. Mixed-use organic neighborhoods can lack the infrastructure — sewage treatment plants, power generation, logistics hubs — that requires scale and separation to function. Not everything benefits from being a small, composable piece in a heterogeneous mix.

James C. Scott: Seeing Like a State (1998)
The most rigorous treatment of this general argument is James C. Scott’s Seeing Like a State: How Certain Schemes to Improve the Human Condition Have Failed (Yale University Press, 1998). Scott, a political scientist and anthropologist at Yale, examined a range of large-scale interventions — Soviet collectivization, the construction of Brasília, 19th-century scientific forestry in Prussia, forced villagization in Tanzania — and identified a common failure mode he called high modernism: the belief that trained experts, equipped with the right theory, can design and impose an optimal order on any human system.
Scott’s central concept is legibility. States and large organizations cannot manage what they cannot see and measure. So they simplify: replace diverse local naming conventions with standardized surnames, replace varied land tenure arrangements with uniform cadastral maps, replace mixed-species forests with monoculture plantations of uniform-age trees. Each simplification makes the system legible to the administrator while destroying something that was doing invisible work. The Prussian monoculture forests, Scott’s opening example, were more measurable and manageable than the original mixed forests — and then died in the second generation because the simplification had eliminated the complex understory ecology that maintained soil health.
The contrast Scott draws is between techne — explicit, codified, teachable knowledge — and metis, the Greek word for the practical, situational, cunning intelligence that develops through experience with specific local conditions. Metis cannot be written down or transferred by specification. It is the knowledge that fishing communities have about their particular waters, that farmers have about their particular soils, that residents have about their particular neighborhood. High modernist schemes destroy metis in the act of replacing local arrangements with legible, designed ones.
The parallel to the Unix/Jacobs divide is direct. The “right thing” approach in software — specify the system completely, implement it correctly — is a form of high modernism: it trusts techne and mistrusts the messy accumulated wisdom of practice. The “worse is better” approach trusts what survives in practice. Jacobs’s defense of the organic city is a defense of urban metis against the legibility demands of the planner. The failure of Pruitt-Igoe is Scott’s argument in architectural form: the designers’ model of how residents would use common spaces was wrong, and the building could not adapt because it had been optimized for the model, not for actual human behavior.
Scott is not an opponent of all planning or design — he is an opponent of authoritarian high modernism, which combines expert overconfidence with the power to eliminate alternatives. His prescription, insofar as he offers one, is incrementalism, reversibility, and the preservation of the informal sector as a corrective to formal system failures. This maps onto software engineering’s own incremental development culture: prototype before you polish; don’t hesitate to throw away the clumsy parts; ship early so reality can correct your model.
Christopher Alexander: Patterns and Piecemeal Growth
Christopher Alexander, architect and design theorist at UC Berkeley, developed a parallel argument across several decades of work that served as a direct bridge between the urban planning debate and software engineering.
His 1964 book Notes on the Synthesis of Form argued that good design cannot be produced by comprehensive top-down specification. The forms that work — traditional buildings, hand tools, vernacular architecture — were produced by slow, piecemeal adaptation to use over generations, each small change tested by the people who actually lived and worked with the thing. Designers who try to achieve that fitness in a single design act inevitably fail because they cannot carry in their heads the full complexity of the constraints the evolved form had solved over time.
A Pattern Language (1977, with Sara Ishikawa and Murray Silverstein) was Alexander’s constructive answer: a catalog of 253 recurring design solutions — from the scale of cities down to alcoves and window seats — each capturing a pattern of relationships that human beings repeatedly find satisfying. The patterns are not a specification for a designed city; they are a vocabulary for incremental growth. Any single pattern is incomplete; meaning comes from the composition of many patterns at different scales. The explicit claim is that humans have evolved to find certain spatial arrangements comfortable and certain others alienating, and that good design works with those tendencies rather than overriding them.
The influence on software was direct and lasting. The Gang of Four’s Design Patterns (1994) explicitly adapted Alexander’s pattern methodology to object-oriented software. The extreme programming and agile movements drew on Alexander’s emphasis on incremental, human-scale design. Ward Cunningham, who invented the wiki, was deeply influenced by Alexander; he described the wiki as an attempt to build a living, incrementally-grown Pattern Language for software knowledge. The recurring theme in all these adaptations is the same: systems built by accumulating tested, human-scale pieces outperform systems designed comprehensively in advance.
Hayek and Spontaneous Order
Friedrich Hayek’s concept of spontaneous order, developed primarily in The Constitution of Liberty (1960) and Law, Legislation and Liberty (1973–79), provides the economic theory underlying the same intuition. Hayek argued that the price system in a free market encodes an enormous amount of distributed knowledge — the preferences, constraints, and circumstances of millions of individuals — that no central planner could ever gather or process. Attempts to replace market prices with planned allocation fail not because planners are stupid or corrupt but because the knowledge they would need is inherently dispersed and largely tacit: it exists only in the practices and choices of individuals, not in any form that can be extracted and centralized.
The Hayekian argument maps onto Gabriel’s “worse is better” at the level of economic systems. The planned economy is the “right thing” approach: a small group of experts designs the optimal allocation based on the best available theory. The market is the “worse is better” approach: messy, inconsistent, frequently producing outcomes no individual designed or intended, but continuously incorporating distributed knowledge through price signals. Hayek’s point is not that markets are morally superior but that they are epistemically superior for certain kinds of problems — the ones where the relevant knowledge is too dispersed and tacit to be centralized.
The parallel is not perfect. Software systems have defined authors and the knowledge about their requirements, unlike market systems, can in principle be gathered. But for open-source software and for internet-scale systems, the Hayekian argument becomes more apt: no single designer knows enough about how millions of users will use a piece of software to specify it correctly in advance. The bazaar model that Raymond described in The Cathedral and the Bazaar — releasing early, releasing often, treating users as co-developers, incorporating distributed eyeballs to find bugs — is a software analog of the Hayekian price signal: a mechanism for incorporating dispersed knowledge that no cathedral architect possesses.
Ivan Illich: Convivial Tools (1973)
Ivan Illich’s Tools for Conviviality (1973) makes the human-nature argument most directly of any thinker in this tradition — and does so the same year Ken Thompson implemented pipes in Unix, with no connection to computing whatsoever. Illich, a Catholic priest, philosopher, and social critic writing from Latin America, was addressing medicine, education, and transportation; but his analytical framework maps onto the Unix/Hayek/Scott debates with unusual precision, and his critique of industrial tools anticipates the current moment in digital technology more clearly than almost anything written since.
The Convivial/Industrial Distinction
Illich distinguished between two fundamental categories of tool. A convivial tool is one that any person can use, without specialized training, to accomplish their own self-chosen ends. The telephone in his era was his example of structural conviviality: pick it up, say what you want, to whom you want. It extends human capability without capturing it — the user remains in control of both the means and the ends. A bicycle is convivial: it multiplies human locomotion without requiring expertise, fuel dependency, or infrastructure that excludes alternatives.
An industrial tool, by contrast, has grown beyond the human scale. It requires experts to operate on users’ behalf, and in doing so progressively displaces the user’s own capability rather than extending it. As the tool scales up, it stops serving human purposes and begins shaping them: people adapt themselves to the tool’s requirements rather than the tool adapting to theirs. The automobile is Illich’s central example of the transition. At low levels of adoption, the car extends personal mobility. At high levels of adoption it has restructured cities, eliminated walkable infrastructure, made car ownership mandatory for participation in ordinary economic life, and — in his most striking calculation — effectively moved people at the speed of a fast walk once you account for all the hours worked to pay for the car, fuel, insurance, repairs, and time spent in traffic. The tool that promised freedom of movement produced dependence on it.
Counterproductivity and Thresholds
Illich’s most powerful analytical contribution is the concept of counterproductivity: the point at which an institution or tool, pursued beyond a threshold of scale or intensity, begins to undermine the very goal it was created to serve. This is not a claim about bad intentions or poor execution — it is a claim about the structural consequences of scaling up systems that were designed for human-scale operation.
His three major books each document counterproductivity in a different domain:
Education (Deschooling Society, 1971) — Compulsory schooling was created to produce literate, capable citizens. Beyond a threshold, Illich argued, it produces credential-dependence: people learn that learning requires institutional certification, that knowledge outside approved channels doesn’t count, and that their own curiosity and self-directed inquiry are inferior to what is formally taught. The school system begins to produce, as its primary output, the belief that you need a school to learn anything. The more schooling expands, the more it monopolizes the definition of legitimate knowledge.
Medicine (Medical Nemesis, 1974) — The medical system was created to improve health. Illich documented three layers of what he called iatrogenesis — harm caused by the healer. Clinical iatrogenesis is direct: adverse drug reactions, unnecessary procedures, misdiagnosis. Social iatrogenesis is structural: the medicalization of ordinary life events (birth, aging, grief, discomfort) such that people lose the capacity to manage these experiences without professional intervention. Cultural iatrogenesis is deepest: the medical system, at sufficient scale, undermines people’s autonomous ability to suffer, to heal, and to die — replacing these fundamentally human capacities with managed processes that require expert supervision. The system that promised to eliminate suffering produces populations that cannot face it without pharmaceutical and institutional support.
Transportation (Energy and Equity, 1974) — The automobile and the highway system that its mass adoption required constitute a radical monopoly: a technology that, once it reaches a certain scale of adoption, restructures the environment to make alternatives unavailable. Illich calculated that when you add the hours Americans spend earning money to buy and maintain a car, pay for fuel and insurance, sit in traffic, and deal with the consequences of accidents, the effective speed of American personal transportation in the 1970s was roughly equivalent to a brisk walk — around 6 km/h. The car that promised to save time was consuming it; the infrastructure built to serve it had made non-car mobility nearly impossible in most of the country.
Radical Monopoly
The automobile example illustrates Illich’s concept of radical monopoly, which is distinct from ordinary market monopoly. A market monopoly occurs when one company controls a product. A radical monopoly occurs when one technology or institution restructures its environment so thoroughly that alternative approaches become unavailable — not through legal prohibition but through the elimination of the conditions under which alternatives could function. Once American cities were built around the car, there was no meaningful alternative for most residents: the walkable infrastructure, mixed-use neighborhoods, and public transit that would enable car-free life had been physically eliminated. The monopoly is built into the landscape itself.
Radical monopoly is counterproductive in a specific way: it forecloses the diversity of approaches that allows any system to self-correct. Once the car has achieved radical monopoly over transportation, there is no feedback mechanism that could signal the costs — congestion, sprawl, time lost, dependence — back into the design of cities in a way that would prompt alternatives. The monopoly insulates itself from correction.
The Unix Philosophy as Convivial Design
The Unix philosophy, in Illich’s terms, is an explicit program for building convivial tools. grep is convivial: anyone who learns it can direct it toward their own ends, and it does not attempt to shape those ends or require expert intermediation. The pipe is convivial infrastructure: it enables composition without imposing it, and the composition serves the user’s purposes rather than constraining them to the pipeline’s. The entire Bell Labs culture of small, focused tools that do one thing and compose with other tools is a design culture oriented toward conviviality — tools that extend capability without capturing it.
What Unix lacks, in Illich’s framework, is accessibility to that conviviality. The learning curve to reach the point where you can use Unix tools convivially is substantial. Until you clear that threshold, the command line is not convivial but opaque — it has all the surface features of an industrial tool (requires expert intermediation, shapes your behavior around its conventions, punishes deviations harshly). Don Norman’s critique of Unix — that it is hostile to non-experts — is Illich’s critique restated: a tool that is only convivial for a trained elite is not convivial in the relevant sense.
This is also the precise meaning of McIlroy’s complaint about modern Linux. Tools that have accumulated thousands of options and man pages that run to volumes have crossed Illich’s threshold. They were built to extend capability and have become, for most users, sources of dependence on those who understand them. The expert-intermediation that Unix was designed to eliminate has been reintroduced by the accumulation of complexity that violated the philosophy’s own principles.
The Modern Implications: Digital Tools and Platform Capture
Illich died in 2002, before smartphones and social media platforms had achieved their current scale, but his framework applies to them with uncomfortable precision and has attracted renewed attention from digital critics.
The early internet had strong convivial characteristics: email, the web, Usenet, and IRC were open protocols that anyone could implement, that users could direct toward their own ends, and that did not require expert intermediation or platform permission. They were, in Illich’s vocabulary, tools. The transition from this infrastructure to platform-dominated digital life — Facebook, Instagram, TikTok, Google Search, the App Store — is the transition from convivial to industrial tools at internet scale.
Each platform presents itself as extending human capability: connect with friends, share ideas, find information. Each one, as it has scaled, has restructured the conditions of its use to serve the platform’s ends rather than the user’s. Algorithms determine what you see not to serve your interests but to maximize engagement time, which serves advertising revenue. The content you produce on a platform cannot be taken elsewhere; the social graph you have built is not portable; the attention and behavior the platform has learned about you is not yours. The platform has achieved a form of radical monopoly over the social infrastructure it replaced: the informal networks, local institutions, and direct communication channels that once served the same functions have atrophied. Leaving Facebook means not just losing a service but losing access to communities and organizing capacity that exist nowhere else.
The three-layer iatrogenesis maps directly. Clinical iatrogenesis: documented harms — depression, anxiety, distorted body image, radicalization — caused directly by the systems that promised connection and information. Social iatrogenesis: the medicalizing of social life through engagement metrics, the normalization of surveillance as the price of participation, the replacement of direct human communication with algorithmically mediated versions. Cultural iatrogenesis, deepest and most contested: the possibility that platforms have begun to undermine people’s autonomous capacity to form opinions, maintain attention, manage boredom, and navigate social life without algorithmic assistance — producing populations that cannot engage in those activities without platform support, in exactly the way the medical system produces populations that cannot face discomfort without pharmaceutical support.
Illich’s prescription — not the elimination of tools but the recovery of balance between convivial and industrial modes, and the deliberate design of tools that preserve user autonomy — has become a touchstone for critics of platform capitalism, the right-to-repair movement, open-source advocates, and proponents of federated social media (Mastodon, ActivityPub). The specific technical choices that embody that prescription look, notably, like the Unix philosophy: open protocols, composable pieces, user control over data and interfaces, no radical monopoly over the communication layer.
The Recurring Shape of the Argument
What these thinkers share is a consistent structural claim across different domains: there is a class of problems where the knowledge required for good design is distributed across many participants and embedded in practice rather than theory, where it cannot be extracted and centralized without being destroyed, and where systems that grow incrementally from human-scale pieces — accumulating and encoding that distributed knowledge — will outperform systems designed comprehensively in advance by expert centralized authority.
The Unix philosophy, Jacobs’s urbanism, Scott’s metis, Alexander’s patterns, Hayek’s spontaneous order, and Raymond’s bazaar model are all versions of the same argument made in different domains. What links them is the claim that top-down design has systematic blind spots where human practice does not, and that the right response to that asymmetry is not better experts but better mechanisms for incremental, distributed, reversible growth.
The counter-argument is also consistent across domains. Some problems genuinely require comprehensive design: a bridge cannot be evolved piecemeal; a nuclear power plant cannot be tested by shipping early and iterating. The domains where distributed incremental growth wins are those where the cost of local failure is low, where feedback is fast, and where the requirements are too complex and varied for any single designer to carry in their head. The domains where top-down design wins are those where requirements can be specified completely in advance, where failure is catastrophic, and where the system must be correct before it can be deployed at all. The Unix philosophy, like Hayekian economics and Jacobsian urbanism, is a claim about which category most human systems fall into — not a claim that comprehensive design is never appropriate.
